Sample Order Best Practices

How to structure sample orders that de-risk production, protect IP, and speed up approvals.

Objectives

Samples prove capability, materials, and workmanship before mass production. Decide whether you need EVT/DVT/PVT stages or a single production-grade sample. Align the sample with your intended Incoterm and final packaging format.

Scope & Specs

  • Share drawings, material callouts, tolerances, and compliance needs.
  • Include branding, labeling, and packaging instructions so the factory practices the full workflow.
  • Clarify who pays for tooling, sample freight, and revisions; negotiate crediting sample costs to the PO.
  • Set a sample readiness date and require timestamped photos before shipping.

Testing & Feedback

Test samples like production: dimensional checks, functional tests, durability, and regulatory pre-checks. Document results in a sample evaluation sheet with pass/fail and improvement notes. For electronics, run burn-in and safety checks; for textiles, test shrinkage and colorfastness.

Transition to PO

Once approved, seal and sign the golden sample. Reference it in the PO and AQL plan. Require the factory to keep a retained sample on-site. Move to a pilot run if risk is high; otherwise, proceed to production with a scheduled DPI and PSI.
